Nobody ships a bad product on purpose. It happens one small “it’s nothing” at a time — and it happens to all of us.
Someone on your team already saw it. They looked at it, thought “that is nothing,” and moved on. Honestly? Most days, they are right.
And who could blame them? Your job is hard. You are designing, choosing suppliers, testing and shipping — all at the same time — and small issues show up every single day. You cannot chase every one of them, so you make a decision and keep going. That does not mean you are careless. That is just your job.
The hard part is that one or two of those small issues are not small at all — and at the start, they look exactly like the rest. The difference is never the problem itself. It is how long it stays hidden. Catch it while the design is still open and it costs you almost nothing. Catch it once it is in the field and it costs you a hundred times more.

Here is the part that is easy to miss when you are busy: the cost of a change is not fixed. It grows at every stage the problem survives. Fix it while the design is still open and it is cheap. Find the same problem in validation, or once it is already in the field, and it is a very different number. The five signs below follow one small issue as it grows more expensive — and whether you catch it in time often depends on one thing you do not always control alone: your supplier, and whether your supplier really uses APQP.
Five signs a small issue is about to get expensive
You have probably seen some of these before. That is exactly the point.
Each team describes the requirement a little differently
When people do not share the same understanding, the gap does not go away by itself. It waits quietly, and it shows up later — when it is harder to fix.
The same issue keeps coming back
If it returns after you fixed it, it is not bad luck. You probably fixed what you could see and missed the real cause underneath.
Testing has already started
Once validation is running, even a small change is not small anymore. It means new tests, new reports and new dates — and you know how that feels.
More people are now involved
When engineering, quality, production and purchasing are all in the room, the problem has already stopped being small. You can feel it in the meeting.
The fix now affects the schedule
The moment it touches schedules, deliveries or a customer, it is not only a technical issue anymore. It has become a business one — and now it is your problem in a much bigger way.
The real question is not only what the problem is. It is when you find it.
What it really costs to find it late
Found while the design is still open. A small fix, and no one after you ever notices. This is the good place to be.
Found in testing. Now it means rework, more tests and much less time.
Found after shipment. Warranty claims, urgent calls, and a customer who trusts you a little less. Nobody wants this one.
The kind of supplier who catches it early
You should not have to catch all of this alone. That is the real difference between a supplier who only sends you parts and a partner who helps you protect your product. KELD is an electronics design and manufacturing partner for manufacturers in HVAC, ventilation, motors, pumps and refrigeration. We bring APQP in from the first stages of a project, so these problems are found while they are still cheap to fix — long before they ever reach your customer. See how we work with manufacturer teams.
APQP finds these signs earlier
The earlier a problem is found, the less it costs to fix. That is the work APQP moves earlier — before it turns expensive, and before it becomes your customer’s problem too. If that is the kind of partner you would like beside you, we would love to talk.
